For labor, multiply time spent by a fully loaded hourly cost that includes relevant employment costs. For shared tools, choose a documented allocation method, such as usage or time spent, rather than assigning the entire subscription to Reddit.

For a more reliable result, track the gross profit generated by the original customer cohort each month. Do not add newly acquired customers to that cohort later.

The cohort pays back when cumulative gross profit reaches its assigned acquisition cost.

This method incorporates the effect of churn and expansion through actual revenue. When calculating average revenue for an original cohort, keep churned customers in the original customer count with zero revenue. Removing them can make performance look healthier than it is.

If a cohort has not recovered its acquisition cost, report “not yet paid back” and its observation age. Any forecast beyond that point should be labeled projected, not actual.

Handle annual prepayments and variable revenue carefully

Compare channels using the same cost scope, attribution rule and cohort maturity. A fully loaded Reddit CAC should not be compared directly with an advertising CAC that excludes sales labor.

Watch marginal payback as you scale

Historical average payback describes what has already happened. It does not guarantee the next spending increase will perform equally well.

Enter an 80% gross margin as 80% or 0.8, not 80. If the customer count or monthly gross profit is zero, mark payback as undefined rather than reporting zero months.

On the cohort sheet, record monthly revenue, cost of revenue, gross profit and cumulative gross profit for each original cohort. Add its acquisition cost, observation age and attribution definition.
